Enabling secure, scalable student data for SEL Plus

SEL Plus is an educational technology and social-emotional learning (SEL) organization focused on empowering the adults who care for and influence children, whether they are parents, school staff, mentors, or community partners. The company’s mission is to transform the culture within youth-serving organizations by strengthening social-emotional competencies and providing practical support that increases student well-being and academic success. SEL Plus does this through structured adult SEL training, coaching experiences, short educational content, and mentoring frameworks that help adults reduce stress and more effectively support students. SEL Plus’s platform manages sensitive educational data through a mix of manual entry, bulk uploads, and document-based submissions. As usage grew, these workflows became increasingly difficult to scale, creating inefficiencies, data quality risks, and operational overhead.

Flexion partnered with SEL Plus on a time-boxed Proof of Concept (POC) to evaluate existing document ingestion processes, identify security and data-handling risks, and design a more efficient, secure, and scalable approach to transforming documents into machine-readable data.

Challenge

SEL Plus relied heavily on manual and fragmented document ingestion workflows, which introduced several challenges:

  • High manual effort required to process document-based student data
  • Inconsistent data quality due to manual entry and unstructured document formats
  • Performance bottlenecks during bulk uploads and document processing
  • Limited automation, making it difficult to scale operations as data volume increased
  • Opportunities to strengthen consistency and governance in how sensitive data flows through ingestion workflows

SEL Plus needed a way to modernize document ingestion without disrupting existing systems, while gaining a clearer path toward automation and future integration.disrupting existing users.

Approach

Flexion designed the POC to focus on practical improvements to document ingestion and data processing, while also assessing security considerations tied directly to these workflows.

Evaluation of existing ingestion workflows

Flexion analyzed current approaches to student data ingestion, including:

  • Bulk data uploads
  • Manual data entry processes
  • Document-based submissions and validation

This evaluation highlighted where inefficiencies, delays, and data quality issues were most likely to occur. safeguards. This allowed the team to observe real workflows, identify friction points, and ground design decisions in actual user behavior.

Development, testing and delivery

Building on the validated designs, Flexion and SEL Plus collaborated to implement a functional MVP within the HR Portal.

Key outcomes of this phase included:

  • Configuration of access controls to support multiple HR users under a single employer account
  • Implementation of role-based permissions mapped to platform features
  • Documentation of the technical architecture and recommended design patterns
  • Delivery of a live demo and walkthrough for Rezme stakeholders and Flexion leadership

The MVP demonstrated how Rezme could support organizational collaboration while maintaining security, clarity, and scalability.

Designing a secure, scalable document pipeline

Building on the validated designs, Flexion conducted a comprehensive analysis of existing users. Based on these findings, Flexion designed a reference architecture for a modern document ingestion pipeline that:

  • Accepts uploaded documents through SEL Plus
  • Uses AI-powered OCR and LLM approach: OCR extracts the raw text (syntax), while the LLM provides the semantics
  • Applies structured data transformation and normalization
  • Enables secure staging, storage, and transmission of extracted data
  • Prepares processed data for downstream use and future system integration

The architecture emphasized flexibility and scalability, allowing SEL Plus to incrementally adopt automation without committing to a full rebuild.

Targeted security and data handling review

Rather than a broad platform-wide assessment, Flexion focused security analysis on areas directly tied to document ingestion and data processing, including encryption, access controls, and secure data handling throughout the pipeline.

Outcomes

The POC delivered clear, actionable insights to help SEL Plus modernize its data ingestion capabilities:

  • A proposed document ingestion pipeline designed to reduce manual effort and improve performance
  • AI-enabled OCR recommendations to convert unstructured documents into reliable, machine-readable data
  • Improved data quality and consistency, laying the groundwork for automation and analytics
  • Targeted security recommendations aligned to how data is actually ingested and processed

Most importantly, SEL Plus gained a practical roadmap for evolving away from manual workflows toward a more scalable, efficient model.

Testing results

  • The POC was 100% accurate with finding class and grade data.
  • Handled up to five records at a time with that accuracy (then just started missing a page/whole record, still accurate on what it returned)
  • Estimated to reduce work time by about 80%. It could process five records, with cleaning and checking in the same time manually only one could be processed.

Future potential

The POC demonstrated that SEL Plus has a clear opportunity to evolve document-based data processing from largely manual workflows into a more scalable, secure capability.

With a structured ingestion pipeline in place, SEL Plus could further reduce reliance on manual data entry by selectively expanding AI-assisted document extraction across additional intake types. As more documents are converted into consistent, machine-readable data, teams would spend less time on repetitive transcription and validation tasks and more time focused on student outcomes and program effectiveness.

The POC also creates a strong foundation for incremental automation enhancements. Validation rules, exception handling, and workflow-based approvals could be layered into the pipeline over time to further improve accuracy while reducing turnaround times. Over time, this approach would enable SEL Plus to handle higher submission volumes without increasing operational overhead.

From a risk and trust perspective, future enhancements could complement or gradually replace certain email-based intake scenarios with secure, auditable submission paths . Centralized storage, access controls, and comprehensive logging would further strengthen compliance posture while increasing transparency for partners and stakeholders.

Together, these capabilities position SEL Plus to build on its existing strengths to move confidently toward a more efficient, trustworthy, and scalable model for managing student data, one that supports both near-term operational improvements and long-term platform evolution.
